The best way to sell something people don't understand yet is to let them experience it. In 2025, most German mid-market companies knew they needed to do something about AI but couldn't tell a chatbot from a real workflow agent. A hands-on workshop converted better than any deck ever could.

Regulatory processes move as fast as the slowest person in the chain. We compressed a 12-month MiCA license application into six by getting internal alignment that speed was the actual goal, hiring a compliance lead in the target jurisdiction, and prioritizing fast responses over perfect ones. After that it was mostly about not letting anything sit.

Don't underestimate the inertia of established structures and the power of incumbents to resist change. The legacy carbon registries had no interest in a more transparent, lower-fee infrastructure that would cut them out, and the tokenized carbon product was eventually shelved.

Doing the cultural diagnosis before rolling out the playbook saves real time and money. Lemonade's US approach assumed product quality would drive adoption in Germany, but Germans buy insurance through agents their families have used for decades. Distribution through those existing trust relationships was the way in.

When the brand is a liability, the substance has to carry the whole pitch. This program launched less than a year after Cambridge Analytica, and the startups we wanted didn't want Facebook's name near them. Direct access to product teams and mentorship quality got them in the door.

When deciding where to locate a company, thinking through contingencies early saves real money down the line. Once we realized we could hire crypto engineers in Berlin for significantly less than San Francisco and get visas for international talent in weeks instead of months, we relocated the whole company.

Constant promotions teach customers to never pay list price. Udemy ran deep discounts every two weeks, sometimes up to 90% off, and over time that locked the marketplace into a cycle where the average price kept dropping. Specific to B2C, but a good reminder that short-term revenue tactics can quietly reshape the economics of an entire platform.

Trust is built one conversation at a time, especially when you represent a company people actively distrust. When we started, German publishers saw Google purely as a threat to their copyright. Five years of sustained presence turned that into a distribution partnership.

Keeping a legacy alive doesn't mean leaving things untouched. The company was built entirely around my father, and preserving what mattered meant separating the work from the business. Selling the production company to people who knew the industry and holding onto the film rights meant the brand lived on while the creative legacy stayed in the family.
